An au idea I'm playing with. Kovu is taken by Simba in the confrontation scene after meeting Kiara and becomes part of the pride. He is mostly raised by Sarabi, Sarafina, her mate, Arifu, as he is afraid and distrustful of Simba at first. The pride gets a massive surprise as almost immediately after Nala reveals she's pregnant Kovu is chosen by the Great Kings to lead the next Lion Guard. Rafiki deduces this to not only give Kovu a place in the Pridelands and Circle of Life but to also allow the one being raised as Scar's heir to right the wrongs of his predecessor.

Kovu's first friends in the Pridelands, besides Kiara, are Bunga, after Sarabi requests Timon and Pumbaa introduce them, knowing Bunga's open, accepting nature will help Kovu and give him another, much needed friend, Fuli, Ono, and Beshte who become his Guard. He is nervous when Kion is born but Rafiki reassures him that he was chosen and the Great Kings will not replace him so easily.

The guard is trained by Arifu and Mheetu, who spent the majority of Scar's reign as rouges, and until they are capable teenagers are always accompanied by one of the adults.
